换 = 扌 + 奂. The hand radical 扌 on the left names the act; the right side 奂 (huàn) supplies the sound. This is a textbook pictophonetic: a palm doing something, with a phonetic borrowed for its reading rather than its meaning. Everything 换 does, it does with hands, lifting one thing out and setting another in its place.
The phonetic 奂 carries an older sense of spreading wide or letting go, which survives in the literary doublet 焕 (huàn, to glow) and 涣 (huàn, to disperse). Lift that sense into the hand and you get the gesture at the heart of 换: a release on one side, a grasp on the other, the two halves of a single swap.
From the concrete palm-to-palm trade the meaning fans outward. You change clothes, change money, change trains, change the subject. Each is the same motion abstracted: take this out, put that in. The character never loses the hand, which is why 换 stays an active verb where 变 (biàn) drifts toward passive transformation.
Japanese keeps 換 with the on-reading kan in 交換 (kōkan, exchange) and 換気 (kanki, ventilation); Korean reads it hwan in 교환 (gyohwan). Across all three the hand radical and the swap survive intact.

交 (mutual) + 换 (swap). A two-way exchange where both sides hand something over: gifts, contact details, opinions, prisoners. More formal and reciprocal than a plain 换.

换衣服huàn yīfuto change clothes

换 (swap) + 衣服 (clothes). The everyday house phrase: take off what you are wearing and put on something else. The same frame builds 换鞋 (change shoes) and 换床单 (change the sheets).
回家先换衣服再吃饭。

Picture a magician's two hands over a velvet table. The left palm closes on a red ball and lifts it away; the right palm opens and a blue ball is already sitting in the same spot. One motion, two halves: something out, something in. That paired gesture is 换, and the 扌 on the left edge of the glyph is literally the hand doing it.
Now run the same hands through every compound. At the bank they trade dollars for yuan (换钱). On the platform they wave you off one train and onto another (换车). At home they peel off the day's shirt and pull on a clean one (换衣服). The slot stays; only the contents swap.
Hold that against its neighbors and 换 stays sharp. 变 (biàn) is a caterpillar becoming a butterfly, one thing transforming from the inside with no second hand involved. 换 always needs the replacement, the blue ball already waiting in the palm.
